If you're the only one who can do it, please read this

A case for documenting your processes: why the process living in your head is the real reason nothing runs without you, and what it's costing you every time you can't hand it off...even if you're a solopreneur.

The Business Problem

PART 1 OF 2  ·  BACK OFFICE

If you have a small team (or even a solopreneur!), it might feel daunting and not worth your time to hand over a task, or to delegate it. Or perhaps you’re dreading the idea of onboarding a yet another new person because you don’t want to explain how it works, yet again.

Most of that pain point is because nobody (perhaps you :) wrote down how you actually do the thing correctly, and how you know it’s correctly done.

That's the moment most small business owners discover the truth: the knowledge that runs the business isn't in a manual, a shared folder, or a training document. It's in your head and only your head.

You already know how to do the job. The problem is nobody else does, and that's costing you every time you can't take a day off.

That’s not a knock on your business, because most small businesses run this way. You built your processes by doing it, over and over, and it’s just muscle memory. While it may feel efficient for you, it's invisible to everyone else.

Here's the part that's easy to miss: undocumented knowledge doesn't just make it hard to hire or delegate. It caps how big your business can get. You can only grow as fast as you personally have hours in the day, because every important decision routes back through you. Delegation isn't a personality problem or where you "just need to let go." It's a documentation problem. You can't hand off what was never written down.

There's a simple test that tells you where you stand. Pick any process you do regularly: writing an estimate, responding to a review, onboarding a new client, closing out a job. Ask yourself one question: Could you hand a new hire one page and have them do it mostly right on day one, without asking you anything?

If the honest answer is no, that process exists only in your head. It doesn't matter how well you do it. If it can't survive being handed to someone else, it can't be delegated, and it can't be improved on by anyone but you.

This matters more once AI enters the picture, not less. AI can only work with what's written down. Feed it a process that's never been documented and you get inconsistent, generic output, because there was never a consistent standard to give it. Feed it a clear, written process and it can draft, format, and reproduce that process reliably, every time. The businesses getting real value out of AI aren't the ones with the fanciest tools. They're the ones who took the time to write down how they actually work first.

So the real first step toward delegation, whether to a person or to AI, isn't a new hire and it isn't a new tool. It's identifying which of your processes only exist in your head, and getting them out.

In our next newsletter, we’ll explore how to get your Standard Operating Procedures documented…it’s less painful than it sounds, I promise!

Try This

→  Pick one process you do weekly that someone else could theoretically do. Estimates, follow-ups, review responses, onboarding. (2 minutes)

→  Run the test: could a brand-new hire follow it from one written page alone, with no questions for you? (3 minutes)

→  If the answer is no, that's the process to document first. Write down its name and set it aside. Part 2 shows you how to get it out of your head and onto paper, using AI to do the heavy lifting. (2 minutes)

(2 minutos)
