Last issue, we found the process living in your head. Now let’s get it out!

Most owners hear “write an SOP” and picture a binder, a template with eleven headings, and a Sunday afternoon they’ll never get back. They can’t imagine someone actually using it. So they don’t write it. The process stays in their head, and the next estimate, review response, or onboarding call still runs through them.
First: we’ll need you to make a genuine effort to use the new SOP instead of just doing it from scratch again! (cough: you know who you are!)
Good news: you don’t have to write it. You have to talk it.
Why talking beats typing
When you sit down to write a process from scratch, you describe the ideal version. Steps in order, tidy and complete. The trouble is that’s not how you actually do it. You skip the step you always skip. You make a judgment call about the customer who always asks for a discount. Those adjustments are the real process, and they disappear when you write from memory.
Recording yourself while you work catches them.
The five-step method
Pick one process. Choose the one you flagged in the last issue. Start with just one process.
Record yourself doing it. There are so many choices: record using ChatGPT, Claude, or even use your phone’s voice memo app. Narrate each step as you go, and say why you do things, not just what you do. How do you know if it’s good enough? Don’t rehearse, just do it while you’re describing a real job.
Transcribe and draft. If needed, upload the recording to ChatGPT or Claude and run the prompt below.
Check the draft against what you know. Three things almost always get left out: what starts the process, what “done right” looks like, and the exceptions. Add them.
Hand it to one person and watch them try to replicate the process. Ask someone to follow the page with no help from you. Every place they stall or ask you a question is a gap in the page. Fix it and move on.
The one-page format
Every SOP you write uses the same four sections: Trigger, Steps, Output standard, and Exceptions. Keep the format identical across processes. Your future self and your future hire will both know where to look.
The quality line
Every process needs a “good enough to send” standard. Find the last three results you were happy with and one you weren’t. Write down what separates them, then turn that into four or five specific criteria. For a job estimate, that might be: scope described in customer language, price itemized by task, timeline in working days, signed with a name. Put those criteria at the bottom of the page. Any AI output has to pass them before it goes to a customer. That’s what keeps AI from making mistakes faster.
This week’s prompt
Open Claude or ChatGPT, paste in your transcript where indicated, and run this:
I’m going to paste a transcript of me doing one process in my [type of business]. Turn it into a one-page Standard Operating Procedure with exactly four sections. (1) Trigger: what starts this process and who it’s for. (2) Steps: numbered, in order, in plain language a new hire could follow without asking me anything. (3) Output standard: what a finished result looks like. (4) Exceptions: every situation where I’d do something different, and what I’d do instead. Flag anywhere the transcript is unclear or skips a decision, and ask me before you guess. Do not add steps I didn’t describe. Transcript: [paste transcript here]. Be direct. I can handle it.
Most owners have a usable first draft in under 15 minutes. The recording takes most of the time, and the part where you are talking about your own work is the easy part.
Once one process lives on paper, the next one gets easier. You stop being the only copy of how your business runs, and that’s when delegation and AI start to work.
TRY THIS
→ Record yourself running the process you picked in Part 1, start to finish, out loud. (15 minutes)
→ Paste the transcript into an AI tool with the prompt above. Read the Exceptions section first, since that’s where the real knowledge hides. (10 minutes)
→ Give the page to one person and ask them to run it cold. Fix every spot where they get stuck. (20 minutes)

Transcribe y redacta.
(20 minutos)
